The work speaks for itself.

Real engagements. Measurable outcomes. Every case study follows the same structure: the challenge the organization faced, what Kairoi built, and what shifted as a result.

From institutional memory to institutional advantage

The challenge

  • — Speed and consistency were the ceiling on competitive deal pursuit
  • — Senior partners were the only carriers of institutional knowledge
  • — 80-120 hours of analyst time per deal, every CIM
  • — Knowledge trapped in a file share no one could navigate

What Kairoi built

  • — Multi-agent orchestrated CIM Analysis Workflow that evaluates through the firm’s own investment lens
  • — Institutional knowledge made searchable, contextual, and available at the moment of need
  • — Senior partner insight embedded in the platform, not dependent on who’s in the room

The shift

Analysts stopped compiling and started pressure-testing. Senior partners stopped being the sole carriers of memory. Every deal reviewed makes the next one faster, better grounded, and more connected to what the firm already knows.

Trapped knowledge became a living competitive asset.

AI enablement and operational transformation. Simultaneously.

The challenge

  • — Existing platform one discovered vulnerability away from a serious operational event
  • — 900+ database queries per nightly sync where ~10 would suffice
  • — Owner manually approving production lists 265 nights a year
  • — Critical security gaps; zero test coverage across 57 data models
  • — Core framework reaching end of life

What Kairoi built

  • — Complete platform rebuild, every vulnerability resolved by design
  • — Conversational AI planning system synthesizing sales, inventory, orders and trends
  • — Automated fulfillment exports, real-time e-commerce integration, franchise-ready architecture

The shift

A platform quietly accumulating risk became a secure, intelligent operational foundation. Manual processes were automated or elevated. The owner moved from approver of a spreadsheet to governor of a system that learns from him.

Platform risk eliminated. Operations transformed. Delivered in months, not years.

Executive hiring as a system, not a process

The challenge

  • — Interview panels without consistent evaluation frameworks
  • — Scorecards in spreadsheets, feedback in email threads, candidate history in people’s heads
  • — Too many mediocre candidates get through initial screenings

What Kairoi built

  • — Job descriptions become living source-of-truth: scorecards and interview questions derive automatically
  • — AI analysis partners with interviewers in highlighting areas to explore
  • — AI synthesis of data about candidates and interview transcripts supports human decision making

The shift

A fragmented, memory-dependent process became a structured intelligence system. Every interviewer coached improves the next assessment. The firm’s recruiting history is now a compounding asset.

As a firm, we conduct better interviews, and hire better candidates.

A 45-minute conversation. Six prototypes. Six weeks to delivery.

The challenge

  • — A PE firm executing a complex workflow with no underlying systems
  • — Outside consultants being the safeguard of an ad hoc internal process
  • — Every new transaction executed with unique processes

What Kairoi built

  • — Six working prototypes generated from a 45-minute scoping conversation, presented before the engagement formally started
  • — An iterative, embedded delivery engagement with weekly demos
  • — Sprint-equivalent updates shipped in 1-2 days using AI-augmented development
  • — A complete AI-augmented system implemented on Compass

The shift

The pace of AI-augmented development inverted the usual project rhythm. Instead of a long requirements phase followed by a longer build, the team was responding to live feedback inside the engagement and delivering working code. The client saw their decisions reflected in working software, weekly.

We constantly changed our perspective throughout the project, the low incremental cost of change allowed us to get what we needed, not what we thought we wanted.

From a 1-hour transcript to a Compass-ready proposal with eight prototypes.

The challenge

  • — A privately owned operator running on an aging custom platform: security exposure, manual approvals running the business
  • — One hour of recorded conversation describing how the work gets done today, plus access to the legacy software stack
  • — The need: figure out (quickly and credibly) whether AI-enabled operations were a real path or a marketing pitch

What Kairoi built

  • — A technical security assessment of the legacy stack
  • — A Compass-AI-ready proposal with eight rich working prototypes, built from the transcript and stack alone, before contracts were signed
  • — Capabilities the legacy solution couldn’t have hosted: conversational what-if planning, embedded AI assistants, automated fulfillment integration

The shift

The owner-operator went from “I’m not sure AI is real for my business” to seeing a working version of the future, built in days, not weeks. The eight prototypes weren’t a deck. They were software. The conversation moved immediately from “should we?” to “what do we ship first?”

A working preview, delivered before the engagement begins, is the most honest proposal we know how to write.

A reporting feed becomes a portfolio-firm command center in days.

The challenge

  • — A PE firm with a 48-point Portfolio Company Intelligence framework looking to make it operational across the entire portfolio
  • — An existing monthly reporting platform with structured data the firm already trusted
  • — The question: could Kairoi extend the firm’s reporting platform with the Compass Portfolio Company Intelligence (PCI) process and surface a firm-wide view?

What Kairoi built

  • — Initial integration with the firm’s monthly reporting feed, and a prototype PE-firm-wide command center within 2-3 days of receiving access
  • — Drill-down reporting and dashboards for each portfolio company
  • — Distinct lenses by fund, by industry, and by sector
  • — Foundation for a complete PE Command Center supporting partners, LP communications, and the firm as a whole

The shift

A portfolio-intelligence framework that lived as a process became a platform: connected, visible, and usable by every audience the firm needs to serve. The 2-3 day prototype demonstrated the model; a follow-on engagement is scaling it.

Portfolio intelligence stopped being a quarterly artifact and became a live operational surface.

Pending: A seventh case (an AI Due Diligence and Risk Assessment for a PE-evaluated platform) is planned and will be added when the write-up is complete.
